Building a Reorder Routine So You Never Run Out Mid-Week

Running out of a staple in the middle of a busy week is an operations problem, not bad luck. The fix is a routine that runs on the same day every week, whether or not anyone feels short on anything.

Set par levels for the items you use weekly

A par level is the quantity that should be on the shelf on count day. A simple starting point:

par = weekly use x (weeks until delivery + 1)

If you go through four boxes of gloves a week and delivery lands the next day, a par of eight gives you a full week of cover. Round up on the items that stop work when they are gone: gloves, cartridges, ink caps, barrier film, green soap, razors, paper towels.

Pick one count day and one order day

Count on the same weekday every week, before the shop gets busy. Order the same day or the next morning. Consistency matters more than which day you choose, though counting right after your busiest days gives the most accurate picture.

Make the count fast

Twenty minutes is the target. That means:

• One shelf, one order: store items in the order they appear on your list
• Labels on the shelf edge with the par written on them
• A clipboard or shared note at the supply shelf, not buried in someone's phone

If the count takes an hour, the shelf is disorganized. The routine is not the problem.

Keep a running shortage list

Artists notice shortages while working, not on count day. Put a notepad or a shared list next to the shelf. Anything written there gets added to the next order automatically. This is what ends the "I thought someone ordered it" conversation.

Order to par, not to feeling

Order the difference between par and what you counted. Do not round up because something is on sale unless it is a staple you will use within a month.

Adjust pars once a month

Look at what you ran out of and what you never touched. Raise pars on the first group, lower them on the second. Two or three adjustments a month is normal. Pars set once and never revisited stop matching how the shop actually works within a season.

Build in a buffer for busy weeks

Conventions, guest artists, holiday weekends, and flash days all spike usage. Raise pars the week before a spike you can see coming, rather than placing a rush order in the middle of it.

What good looks like

After two months, the signs are obvious: no rush orders, no artist buying their own gloves, and a supply shelf where anyone can tell at a glance what is low. Twenty minutes a week removes the most avoidable interruption in a shop's day.
